Health Link North
  • Health Link North is the name of the department
    that has grown from a Cerner implementation team
    into a department that provides, support,
    training and maintenance of the system.
  • When we started the project about 3 years ago we
    didnt speak the language that we now lovingly
    refer to as Cernerease.

Who works on our team?
  • Our team is a diverse group of clinical and
    technical staff who work together to implement a
    system to be utilized by clinical end users.
  • Our members have both left and right brain
    tendencies. The merging of clinical and
    technical staff members has created a hybrid
    individual.

How do we Communicate
  • In the beginning of the project it became
    apparent that we were not speaking the same
    language. The technical staff spoke Tech and
    the clinical staff spoke Clinical. Both groups
    still struggled with Cernerease.
  • It seemed like things were failing because the
    right hand neglected to talk to the left hand.
    We needed to put some team building processes
    into action.

What could we do?
  • To ensure roll-out success the clinical
    specialists had to make sure the technical
    specialists understood what the end users wanted
    and the clinical specialists had to ensure their
    message was understood. At first the clinical
    staff dealt with some stereotypical IT staff.

Methods we used to build up hybrid skills for
HLN Staff
  • Transfer of knowledge between IT and Clinical
    Staff.
  • Meetings which have evolved from strictly face to
    face participants in multiple locations using
    creative technology.
  • Information transfer in a useful mode.
  • Having clinical staff involved with testing.
  • Continual repository based documentation.

What Does Success Look Like?
  • Success is a system that functions as expected
    when expected for the majority of the time. We
    are still working on perfecting this outcome.
    Many factors come into play when we set out our
    chaotic go-live schedules.

Where are we?
  • Phase I of the Northern Health Go-Live started
    March 2007
  • Phase one included the implementation of
    Multiple solutions.
  • We are actively in Phase 1 and we are working
    towards completion of our roll-outs
    (approximately 17 of 26 sites remain).
  • We are investigating alternate ways to implement
    the remaining sites within our current mandate.

Food for Thought - Multi-tasking
  • Are you a good multi-tasker? Can you multi-task?
  • The two questions above are common interview
    questions. From multiple studies and information
    on the World Wide Web it seems that
    multi-tasking is neither effective nor health
    conscious.
  • In recent experiments when a user is involved in
    more complicated tasks i.e. driving while talking
    on the cell phone there is a cost for switching
    between tasks and that cost can be in response
    time or accuracy. Making cell phone usage while
    driving illegal is an example of the realization
    of real risks with multi-tasking.
  • Why then do we expect our staff and team members
    to switch gears on a continual basis with speed
    and accuracyreally is anyone good at
    multi-tasking?

  • Are we multi-tasking or multi-distracted?
  • Why do we feel that we need to continually pump
    out a large quantity of work?
  • Is it quality work that we are pumping out?
  • Would we be better off focussing on quality vs.
    quantity?
  • Those are the questions that need to be addressed
    for one to decide if multi-tasking is the right
    route to take. Our team has tended to do this in
    the past but are now rethinking the multi-tasking
    pit hole and following a more specialized single
    task at a time approach.

Avoiding Team Burnout
  • It is a constant struggle as key members leave
    for new pastures and the need to roll-out with
    limited, overloaded resources continues.
  • There is the risk of staff getting burned out and
    the ongoing issue If they were hit by a bus, who
    would do the workeven worse, who would know what
    to do.
  • In this challenging economy, where funding is
    always a concern, we need to find ways to control
    costs and, more importantly, implement a
    successful go-live.

Remember
  • No one individual person can be everything to
    everyone, a team player, manager, resource, etc.
    Delegation and transfer of knowledge have been
    key items our team is focused on.
  • I have a theory about the human mind. A brain is
    a lot like a computer. It will only take so many
    facts, and then it will go on overload and blow

Knowledge Disbursement
  • We actively seek out and mentor Super Users at
    each live site.
  • We utilize training videos created for each
    solution and electronic manuals via Northern
    Healths iportal to share solution knowledge and
    to ensure end users have instant access to the
    most up-to-date data.
  • We disburse information via one or two key people
    at each site who have agreed to take on this
    task.
  • We send out an electronic newsletter to all
    members of NH on a monthly basis.

NH Go Live Experiences
  • We have had an amazing past few years working on
    the team. Even when we think we are completely
    prepared, something new presents.
  • At our most recent Go-Live, we were implementing
    in a different time zone. We quickly learned
    that we had not been prepared for the account
    set-up and system differentials required to
    encompass this variation.
  • Accounts were not accessible without making minor
    changes to the DATE/TIME portion of the users
    computer. The problem was further complicated if
    the user worked in multiple time zones.
  • Thanks to the work of our clinicians explaining
    this concern to our technical team during the
    testing phase a solution was developed and
    incorporated prior to the end users knowledge of
    the variation.
